AI proposals in 2026 can differ by more than 100× and still use the same label. A per-seat assistant, a freelance automation, a consulting pilot, a custom platform, and a company operating system are different products with different ownership and risk. Comparing only their first invoice produces false economy.

Russian-market figures below are planning illustrations, not quotations. Region, security scope, integrations, availability, and team quality move them materially.

Recognize what is being priced

A SaaS assistant may cost roughly ₽2,000–₽20,000 per user each month and deliver general drafting with little process integration. A narrow freelance workflow might be ₽100,000–₽700,000 to build, often with limited operations. A consulting pilot can sit around ₽500,000–₽3 million when it includes discovery, procedure design, and measurement.

A production custom role with several connectors, security review, evaluations, and support may range from ₽2–₽15 million. A broader company OS programme can exceed that because it establishes reusable runtime, governance, repositories, and multiple roles. These bands overlap; scope matters more than category names.

Use a formula before a contract

Calculate first-year cost as discovery plus process redesign plus implementation plus integration plus security plus change management plus inference plus sandbox compute plus support plus reviewer time. Add expected rework and a contingency for poor source data.

Then divide by accepted outcomes, not messages or generated words. Compare against the current fully loaded process cost: salary, management, delays, errors, software, and opportunity loss. Include the cost of exceptions that remain human.

Find the hidden lines

Change is frequently larger than model spend. Teams need an owner, training, revised controls, and time to resolve edge cases. Connectors break when CRM fields, access policies, or vendor APIs change. Observability, backups, incident response, and evaluations are recurring operations.

Inference can also surprise. Long context, retries, multimodal documents, and premium models multiply list prices. A role processing 500 short records is economically different from one reading 500 scanned contracts. Measure representative runs before committing.

Price self-hosting honestly

Neuro OS can run in self-hosted, VPC, or cloud configurations and can use company keys with approved models. Self-hosting may reduce some marginal costs and support residency or continuity, but it adds machines, patching, model serving, capacity planning, and on-call ownership.

For intermittent workloads, an API can be cheaper than idle GPUs. For stable high-volume tasks or sensitive local processing, open-weight deployment may make sense. Hybrid routing often wins: deterministic code and smaller models for routine work, stronger hosted models for hard cases.

Buy a transferable asset

Ask what remains if the supplier changes. Skills, project memory, connector contracts, evaluation cases, and execution trails should be exportable company assets. The role should not depend on an inaccessible prompt or one vendor’s chat history.

Use Allow/Ask/Block to prevent cheap automation from creating expensive incidents. Writes default to Ask. Credentials stay outside isolated sandboxes. Budget human review explicitly; removing it from the spreadsheet does not remove it from the process.

Stage the commitment

Fund one role through baseline, shadow mode, and a 14–30 day bounded pilot. Set stop conditions for quality, reviewer load, cost per case, and business outcome. Only then invest in hardening and adjacent roles.

The correct question is not “Why is one bot ₽100,000 and another platform ₽10 million?” It is “Which capability, controls, ownership, and future reuse are included?” A complete formula makes proposals comparable and prevents a low entry price from concealing a high operating cost.
