Sales automation should improve the operating floor before it promises revenue. Qualification, account preparation, CRM hygiene, and follow-up drafting are observable tasks. Closing depends on offer, market, manager quality, seller judgment, and customer timing. A credible 90-day plan measures the first set and tests their connection to the second.

Days 1–15: establish truth
Choose one team, segment, and funnel. Define qualified lead, stage entry, next action, and disqualification reasons. Pull a baseline from Bitrix24, amoCRM, or the current CRM: response time, missing fields, stale opportunities, preparation minutes, follow-up completion, meetings, and stage conversion.
Sample records manually. CRM reports are not truth when fields are inconsistently used. Name a sales manager as role owner and a revenue-operations owner for definitions.
Days 16–30: build shadow work
Encode three skills: research and qualification, proposed CRM hygiene, and follow-up drafting. Require sources for account facts and separate inference from evidence. Connect read-only CRM access and approved public research.
Run shadow mode on 30–100 leads. Sellers score usefulness and classify corrections. Test ambiguous companies, duplicate contacts, missing consent, hostile web content, and conflicting CRM notes. Do not send messages.
Days 31–60: promote reliable slices
Allow the role to assemble briefs and drafts in its workspace. Present CRM changes as field-level diffs for approval. Present follow-ups with recipient, channel, final text, and source context. The seller approves each write.
Measure brief acceptance, minutes saved, qualification agreement, field completeness, rejected writes, and time to first human-approved follow-up. Compare with a similar control cohort where practical. Keep conversion as an observed business metric, not a guaranteed uplift.
Days 61–90: install the rhythm
Every morning, the role produces a queue: new leads needing review, stale opportunities, missing next actions, and drafts awaiting approval. Every week, the manager reviews error classes, pipeline movement, reviewer load, cost, and changes to the skill.
Add one adjacent task only after the original tasks meet thresholds. For example, prepare meeting briefs before attempting proposal assembly. Keep discounting, commitments, sensitive claims, and final sends with accountable people.
Expect the system to break
Qualification fails when the ideal-customer profile is vague. Hygiene fails when required fields have no business use. Drafts fail when the source material is outdated or sellers use private context outside the CRM. Integrations fail when field IDs, permissions, or workflows change.
Fix definitions and source systems before adding prompt complexity. Use official connectors, least privilege, idempotent updates, and an execution trail. Credentials never enter the sandbox. Block bulk sends and unsupported claims.
Decide with a balanced scorecard
At day 90, compare cycle time, accepted outputs, reviewer minutes, data completeness, meetings, stage conversion, cost per accepted case, and incidents. Attribute carefully. A rise in conversion during a campaign change is not automatically the role’s effect.
Expand if the role reliably removes work, improves process quality, and remains controllable. Redesign if sellers reject drafts or approvals create a second backlog. Stop if the source process lacks ownership.
