The economics of a digital employee

Compare role economics with fully loaded work, including inference, sandboxes, review, and residual exceptions.

A digital employee is not automatically cheaper than a person. It can process repetitive work quickly and operate across time zones, but it also consumes model tokens, sandbox compute, connector capacity, review time, and management attention. The economic case depends on the job design and the value of faster, more consistent throughput.

Compare a bounded role with the part of an FTE’s workload it can actually perform. Do not compare a monthly API bill with a whole lawyer, marketer, seller, or assistant.

Build the current baseline

For each workflow, record monthly volume, hands-on minutes, waiting time, rework, error cost, management overhead, and outcome. A lawyer may spend hours extracting obligations but minutes applying judgment. A marketer may spend less time drafting than coordinating evidence and approval. A seller’s follow-up task is not equivalent to owning a relationship.

Use fully loaded cost for the relevant hours: compensation, taxes, software, workspace, management, and delay. Keep revenue attribution conservative. Faster proposals do not become revenue until the funnel demonstrates it.

Cost the digital role

The monthly run rate includes model input and output, retrieval, sandbox compute, storage, connector calls, observability, support, and reviewer time. Add amortized implementation and ongoing skill maintenance. Estimate separately for normal cases, long documents, retries, and exceptions.

A useful formula is: cost per accepted case equals total role cost divided by outputs accepted for downstream use. Track the correction rate and reviewer minutes beside it. A low token bill with a 30-minute review is not a low-cost case.

Examine four role shapes

For legal, extraction and comparison may have high value, while interpretation and sign-off stay human. For marketing, research synthesis and draft variants can increase throughput, but brand and factual review remain. For sales, account preparation and CRM hygiene are bounded; negotiation and commitments are not.

An assistant role may coordinate agendas, summarize approved material, and prepare tasks. Its access surface can be broad, so privacy and incorrect writes may outweigh labor savings. Begin with one project and narrow connectors.

Calculate payback

Separate capacity value, quality value, speed value, and risk. Capacity is human hours released for other work. Quality is fewer measurable errors. Speed is value from reduced cycle time. Risk includes expected incident loss and control cost.

Payback months equal implementation cost divided by verified monthly net benefit. Use ranges and sensitivity analysis. If acceptance drops from 90% to 65%, or reviewer time doubles, does the case survive? If it only works under optimistic assumptions, it is not ready.

Keep authority with people

Human approval has a cost, but it also limits expected loss. Improve the approval card and reduce unnecessary writes before trying to remove the reviewer. Some high-risk work should remain human even when automation is technically possible.

Know when not to automate

Do not build a digital employee for a rare task with unstable inputs, low labor cost, and severe downside. Do not automate a broken process whose exceptions are undocumented. Do not use an agent where a database constraint or short script solves the task deterministically.

Run shadow mode on representative cases, then a bounded pilot. Measure accepted throughput, correction classes, review time, cost, and downstream outcome. Expand only the slices with evidence.

The strongest economics usually come from a hybrid team: machines prepare, compare, and monitor at scale; people make commitments, handle ambiguity, and improve the procedure. The question is not whether a digital employee beats an FTE. It is whether a well-designed role improves the economics of the whole process.
