Seven kinds of AI agents — and which to hire first

Define digital roles by output, access, risk, and ownership before choosing the first place to automate.

“We need an AI agent” is as incomplete as “we need an employee.” A useful role has a customer, recurring outputs, access boundaries, service levels, and an accountable manager. Seven places on the org chart

A sales role researches accounts, qualifies inbound demand, prepares CRM updates, and drafts follow-ups. A marketing role turns approved evidence into briefs, variants, and reporting. A support role classifies requests, retrieves policy, and proposes answers with citations.

A legal role compares clauses, builds obligation tables, and flags deviations; counsel makes the judgment. An HR role prepares onboarding packets, answers policy questions, and checks missing documents without deciding employment outcomes. A finance role reconciles records, assembles variance explanations, and proposes coding. An operations role watches queues, prepares schedules, and routes exceptions.

Each should have one verb-rich job description: “produce a sourced account brief within ten minutes,” not “help sales with AI.”

Understand the cost range

A narrow pilot may require tens to hundreds of thousands of rubles in setup, depending on connector readiness, security, and evaluation work. Ongoing model and sandbox spend can range from thousands to low hundreds of thousands per month per role; reviewer time and operations may exceed inference. Complex regulated roles, custom integrations, and high availability can move far beyond these bands.

Price accepted outcomes. Count platform operation, connector maintenance, incident handling, process ownership, and change management. A role that saves analyst time but creates managerial review debt is not cheap.

Avoid seven predictable antipatterns

Do not give a role every company document “for context.” Do not share host credentials with its sandbox. Do not let a support draft become an automatic send on day one. Do not call a generic chat persona a process. Do not measure output volume without errors and business outcome. Do not automate a queue nobody owns. Do not launch seven departments simultaneously.

Use Allow for bounded reads and reversible workspace operations, Ask for external writes, and Block for prohibited access. Credentials stay in the connector broker. A human sees the proposed recipient, record, or payment before approval.

Pick the first role algorithmically

List candidate workflows, then score weekly volume, current cycle time, input quality, output verifiability, exception rate, data readiness, write risk, and strength of ownership. Favor high volume, lower variance, testable output, limited access, and a manager who can review daily.

Sales research, support triage, finance packet preparation, or onboarding coordination often score better than negotiation, hiring decisions, or executive strategy. The first role should generate evidence quickly without creating existential risk.

Run a bounded hiring process

Write the role card, capture a two-week baseline, and collect 30–100 representative cases. Encode the procedure as a skill. Connect one or two official systems with least privilege. Run shadow mode and compare the role with the current team.

Measure acceptance rate, cycle time, correction categories, reviewer minutes, cost per accepted case, and downstream outcome. Promote only the reliable slices. Keep ambiguous cases in a human queue and update the skill from reviewed exceptions.

Expand the job, not the permissions

Once the role works, add a neighboring task with its own evaluation and gate. The sales researcher might propose a CRM note, but the write remains Ask. The finance role might prepare a payment batch, but authorization remains with the designated person.

The best first digital employee is rarely the most impressive demo. It is the role whose work is frequent, bounded, measurable, and owned. Establish that operating discipline once, and the next six roles become a portfolio decision rather than seven experiments.
