A digital employee is a useful operating metaphor for a named software role with a queue, KPI, tools, memory, permissions, and human manager. It is integrated into company systems and can run continuously. It is not a legal person, not a substitute for accountability, and not a chatbot given a human avatar.
Define the role on the org chart
Name the job by outcome: inbound qualifier, contract first reader, recruiting coordinator, or CRM steward. Assign a human owner. Document what enters the queue, what artifact the role creates, expected service level, systems it may read, writes it may propose, and exceptions it must escalate. The role should have a review meeting just as an important process does.
“24/7” means the queue can be prepared outside office hours, not that human decisions disappear. A hot lead may be structured at midnight and routed to the correct on-call seller. A legal draft can wait safely for counsel. Alerts should reflect actual urgency.
Find the economic boundary
Routine preparation can cost less than equivalent FTE time because one role repeats a narrow process without scheduling gaps. That does not imply replacing a whole employee. Compare the share of work that is specified and verifiable, then include review, model usage, infrastructure, maintenance, and exception handling. Judgment, relationships, and responsibility remain human work.
Hire the first role in 14 days
Days one and two select a queue and baseline volume, delay, rework, and owner time. Days three through five write the role card, permissions, checklist, and output schema. Days six through nine connect read-only data and test historical cases in sandboxes. Days ten through twelve shadow live work and classify corrections. Days thirteen and fourteen enable one approval-gated write or handoff.
The pilot KPI should combine speed and quality: accepted tasks, correction rate, false escalation, cycle time, and hours returned. Stop or narrow the role if edge cases dominate.

Make the first pilot measurable
Choose one queue with enough volume to observe within two weeks. Record the current cycle time, rework rate, backlog, and escalation rate before the first run. Test historical cases, including awkward and incomplete ones, before touching live work. During the pilot, compare accepted outputs, corrected outputs, false escalations, and time returned to the team. A useful role becomes more reliable because corrections are committed back to its skill and evaluation set.
Keep the boundary explicit. The agent can collect evidence, apply a checklist, draft, route, and update systems after approval. A named employee owns exceptions and consequences. That division is what turns model capability into dependable operations without pretending that probability is judgment.
